    AI Software Development

Bespoke AI software development in the UK

We build bespoke AI-powered applications for UK organisations that need software built around their specific workflows, data, and requirements. Every project is fixed price. Every project includes full handover documentation. And every line of code belongs to you when we are done.

    How an engagement runs

    1. Discovery call

      30 minutes, no commitment

    2. Scoping workshop

One structured day on your real processes

    3. Written findings

Report, priorities and a clear order of action

    4. Delivery

Fixed price, defined deliverables, governance built in

    5. Handover

Documentation your team can run without us

If we are not the right fit, we say so at the first step, not the last.

    Why this matters

You have tried the off-the-shelf tools. They handle 60% of what you need and bodge the rest. You are stitching together three subscriptions that do not talk to each other, copying data between systems by hand, and watching your team spend hours on work that should take minutes.

You know a purpose-built application would fix this. But the quotes you have seen start at £60,000. The last IT project your organisation commissioned ran over budget and missed the deadline. And you are not sure who to trust with something this important.

If you have completed an AI at Work session and a task was assessed as needing a bespoke build (Pathway Three), this page covers what happens next.

Try before you build: from £4,000 ex VAT

Most UK AI prototypes cost between £20,000 and £60,000 before a single line of production code is written. We take a different approach.

From £4,000 ex VAT, we build a working prototype of the proposed application using your actual data. Not a mockup. Not a slide deck with wireframes. A working version you can test against the problems it needs to solve.

If the prototype proves the concept and you commission the full build, the prototype cost is deducted from the final project price. Either way, you have a clear answer before committing to a larger investment.

42% of UK companies abandoned most of their AI initiatives in 2025 (S&P Global, 2025). Gartner found 30% of generative AI projects were dropped after the proof-of-concept stage by end of 2025 (Gartner, 2025). The prototype exists so your organisation does not add to those numbers.

Bespoke AI software and micro SaaS: from £10,000 ex VAT

Full bespoke builds start from £10,000 ex VAT, fixed price. That covers the application itself, testing, handover documentation, and training for your team.

For context, UK custom AI builds for full deployment sit between £60,000 and £200,000 at most agencies. Big Four consultancies charge from £60,000 with delivery timelines of 6 to 18 months (Helium42, 2026). A growing number of boutique AI firms are delivering at the £20,000 to £150,000 level with faster turnaround (Helium42, 2026). Insightful AI operates in this space, with pricing structured for organisations with 10 to 250 staff and budgets that reflect that size.

All projects are scoped and priced following a discovery workshop. No open-ended hourly billing. No scope creep passed to the client. The price you agree is the price you pay.

    What does Insightful AI build?

Not chatbots (unless that is what you need). The range of bespoke AI applications is far wider than most organisations realise.

For an SME, this might be an internal reporting dashboard that pulls data from your CRM, accounting software, and project management tool into a single view your leadership team can read in five minutes. Or a customer onboarding system that collects information, runs compliance checks, and generates the paperwork your team used to spend two hours assembling by hand. Or a supplier invoice processor that matches purchase orders, flags discrepancies, and routes approvals without anyone re-keying data between systems.

For a charity, it might be a grant application processor that reads submissions, checks eligibility against your criteria, and produces a shortlist with the reasoning documented for your trustees. Or a beneficiary data matching tool that connects records across multiple service delivery systems without the manual cross-referencing that currently takes a caseworker half a day. Or an impact reporting tool that pulls programme data from your delivery teams and generates funder-ready reports in the format each grant maker requires.

For a public sector organisation, it might be a compliance reporting tool that gathers data from existing case management systems and generates the reports your department submits quarterly, with every data point traceable to its source. Or a freedom of information request processor that logs incoming requests, identifies relevant records across systems, and tracks response deadlines.

Every application we build uses existing AI models (Claude, GPT, Gemini, or others) accessed through standard interfaces, combined with custom logic, integrations, and user interfaces designed around your specific workflow. The AI model is one component. The application that solves your problem is the product.

For a worked example of the delivery method, read how an AI-assisted rebuild for Cartmel Fields, a motorsport camping business, more than tripled search clicks in three months, with independent audit scores of 96 to 100.

How do I know if bespoke is the right option?

A bespoke build is warranted when your specific workflow, data structure, or requirements mean that no existing tool handles the job properly. Insightful AI helps you make that decision during the discovery workshop, and we will recommend an off-the-shelf tool or a simpler automation if that is the better fit.

Off-the-shelf or automation suits you whenA bespoke build suits you when
Your problem is common across many organisations in your sectorYour workflow, data, or requirements are specific to your organisation
An existing tool handles 80% or more of your requirementsYou have tried existing tools and they do not fit
Your data sits in widely used systems with standard integrationsYou need AI that works with your proprietary data across multiple systems
Your budget is below £4,000You want to own the application and not depend on a subscription
A process can be automated without AI-specific logicYou need compliance documentation showing how the tool handles personal data

If you land in the left column, our AI Automation service covers workflow automation from £1,500 ex VAT. If you are not sure which column fits, book a free discovery call and we will tell you honestly.

Who owns the software after the project?

You do. Most organisations get this wrong, and it can cost you control of a tool your organisation depends on.

Intellectual property (IP) means the legal ownership of creative works, including software code. Under Section 11(1) of the Copyright, Designs and Patents Act 1988 (CDPA), the developer automatically retains copyright over code they write, even if the client specified every requirement and paid for the entire project. There is no ‘commissioning provision’ for copyright in UK law. Unless the contract explicitly assigns IP to the client, the developer owns it.

This means that with many agencies, if you want to change developer, move hosting, or modify the application yourself, you may not have the legal right to do so without the original developer’s permission. Some agencies build ongoing revenue on this.

Insightful AI’s contracts include explicit IP assignment. On completion, you receive the full source code, all documentation, and full ownership of every component we built. You can hand the project to another developer tomorrow if you choose. You can modify it, extend it, or rebuild it without our involvement.

What does ‘bespoke’ mean? It does not mean training your own AI model

A common misconception. Most bespoke AI applications at this level do not involve training a new AI model from scratch. That would be expensive, slow, and unnecessary for most business problems.

What bespoke means here is an application designed and built specifically for your organisation. It uses existing AI models (the same models that power tools like ChatGPT, Claude, and Gemini) accessed through standard programming interfaces, combined with logic, integrations, and user interfaces built around your data and your workflow.

Think of it this way: a restaurant does not grow its own wheat. It buys flour and makes something specific to its menu. Bespoke AI software uses established AI capabilities and builds something specific to your organisation’s needs.

What happens if our requirements change during the project?

Every project is scoped in the discovery workshop, with deliverables, features, and a fixed price agreed before work begins. This protects you from the scope creep common in traditional IT projects, where one in six has a cost overrun exceeding 200%.

If requirements change during the project, we discuss the change, agree any impact on the scope and timeline, and confirm the revised price in writing before proceeding. No surprise invoices. No ambiguity about what you are paying for.

    What happens after you leave?

Every Insightful AI build includes handover documentation, full technical documentation, and training for your team. The technical documentation is written so that any competent developer can maintain and modify the system. You are not locked in to us.

The application is built on established, maintainable technology selected for your specific needs. We do not use experimental tools that will be abandoned in six months or proprietary systems that only we can support. Our co-founder Kane Lukassen leads the technical delivery team, bringing a background in software development, systems integration, and AI system architecture. That expertise shapes every technical decision the team makes, from which AI model to use to how the application is structured for long-term maintainability.

Ongoing support is available if you want it, but it is not required. The goal is independence.

Can you integrate with the systems we already use?

Yes. Most organisations commissioning bespoke software are not starting from scratch. They have a CRM, an accounting package, a case management system, a document store, and a collection of spreadsheets that hold everything else.

We build applications that connect to your existing systems and work with the data where it lives. The discovery workshop maps your current technology and identifies how the proposed application fits alongside it. If an integration is not possible or not practical, we tell you during discovery, not halfway through the build.

Your data needs to be ready

Data preparation accounts for 15 to 25% of total AI implementation costs across the industry, and it is the primary reason AI projects fail. 43% of organisations cite data quality as their main barrier to AI adoption (Informatica CDO Insights, 2025).

If your data is scattered across systems, stored inconsistently, or missing the fields the application needs, that surfaces during the discovery workshop, not after the build is underway. If data preparation is needed first, our Data Preparation and Advisory service addresses it. Starting a build on unstable data wastes your money and our time, and we would rather say that upfront.

    How we approach each project

All implementation projects are fixed price with defined deliverables, scoped following the discovery workshop. ‘From’ prices are indicative starting points. Complex or multi-system projects are scoped and quoted individually.

The discovery workshop produces a written scope document covering what the application will do, what systems it will connect to, what data it will use, and what your team needs to operate it independently. You approve the scope and the price before any development begins.

Builds that process personal data or make consequential decisions include governance documentation as standard. If your application handles data covered by the UK General Data Protection Regulation (UK GDPR), the compliance requirements are addressed during the build, not bolted on afterwards. Where the governance requirements are more involved, our AI Ethics and Governance service works alongside the development process.

How does this connect to other Insightful AI services?

If you have completed an AI at Work engagement and one of your tasks was assessed as Pathway Three (requiring a bespoke build), this service is the next step. The discovery and scoping work from your AI at Work session carries forward.

If your problem is better solved by automating an existing process rather than building a new application, AI Automation covers workflow automation from £1,500 ex VAT.

If your data needs attention before a build can proceed, Data Preparation and Advisory gets your data ready for what comes next.

For data handling and security practices, see Security and Data Protection.

For a full view of Insightful AI’s services, see the services overview.

How long does a typical build take?

Every project is different, so we do not publish standard timelines. A small application connecting one system with straightforward logic will take less time than a multi-system build with complex business rules. The discovery workshop scopes the work, and the timeline is confirmed alongside the fixed price before development begins.

Three things affect duration: how ready your data is, how many existing systems the application needs to connect to, and how complex the business logic is. A build that pulls from one system and applies straightforward rules will be faster than one connecting four systems with conditional logic across each. The discovery workshop maps all of this before a timeline is confirmed.

A non-profit reduced a week-long research cycle to one hour

A non-profit organisation tracks how global institutions handle leadership diversity and gender policy. Each year, a team of six researchers spent a full week manually reviewing organisational websites, extracting leadership information, copying quotes and links into spreadsheets, and cross-referencing sources. The work was repetitive, hard to scale, and difficult to audit when source websites changed or disappeared.

We built a try-before-you-build prototype: an AI-assisted verification tool that scrapes organisational websites, surfaces evidence with confidence scores, and presents it to a human reviewer for approval or override. Every decision is logged with a full audit trail, including live links, archived copies, timestamps, and source hashes. The tool exports verified data in the format the team already uses.

With the prototype, one researcher can now complete in an hour what previously took six people a week. The AI handles the searching and initial classification. The human researcher focuses on interpretation and verification, which is the part that requires expertise.

The organisation is now securing funding to commission the full build from the prototype.

    Frequently asked questions

Who owns the software after the project?
You own everything. Insightful AI's contracts include explicit IP assignment, transferring all copyright to you on completion. Under UK law (CDPA 1988), developers retain copyright by default unless contracts say otherwise. Our contracts say otherwise. You receive the source code, documentation, and full ownership.
What does bespoke AI software cost in the UK?
Bespoke builds at Insightful AI start from £10,000 ex VAT, fixed price. A try-before-you-build prototype starts from £4,000 ex VAT, with that cost deducted from the full build price if you proceed. All projects are scoped and priced following a discovery workshop. No open-ended billing. UK market rates for custom AI builds sit between £60,000 and £200,000 for full deployment.
How do I know if bespoke AI is the right option for us?
Bespoke is warranted when your workflow, data, or requirements are specific enough that no off-the-shelf tool handles them adequately. If an existing tool or a simpler automation solves the problem, we will recommend that instead. The discovery workshop determines which approach fits your situation.
What happens if the prototype does not work?
The try-before-you-build prototype exists to contain this risk. From £4,000 ex VAT, you get a working version tested against your actual data. If it does not meet your needs, you have spent a fraction of what a full build would cost. If it works and you proceed, the prototype cost is deducted from the full build price.
Do we need to hire someone to maintain the software?
No. Every project includes handover documentation and training so your team can operate the system independently. The software is built on established, maintainable technology. Ongoing support from Insightful AI is available if you want it, but it is not required.
Can you work with the systems we already use?
Yes. Most bespoke builds involve connecting to existing systems (CRMs, accounting packages, case management tools, document stores). The discovery workshop maps your current technology and confirms what integrations are needed and feasible.
What if our requirements change during the project?
Scope changes are discussed, agreed in writing, and priced before they are implemented. The fixed-price model protects you from the kind of open-ended scope creep that pushes IT projects an average of 45% over budget.
Is bespoke AI software only for large organisations?
No. Low-code orchestration tools, standard programming interfaces, and established AI models have made targeted bespoke applications accessible to organisations with 10 to 250 staff. Insightful AI's pricing starts from £10,000 ex VAT, and the try-before-you-build prototype (from £4,000 ex VAT) puts the first step within reach of most SME and charity budgets.
